What is changing now

Google’s current guidance says Search campaigns using text customization—the feature previously called automatically created assets—will automatically upgrade to AI Max beginning in September 2026. Google describes AI Max as a set of Search capabilities that can expand matching, customize text and select final URLs.

The details matter. Google’s earlier roadmap also discussed upgrading Dynamic Search Ads, but its current Dynamic Search Ads help page now places that automatic transition in February 2027. The September action item is therefore to identify campaigns using text customization and confirm exactly which capabilities are enabled after each account’s upgrade—not assume every legacy campaign changes at once.

Automation inherits the account’s assumptions

AI Max can help find demand that a rigid keyword list misses. It can also amplify weak inputs. If the website contains outdated services, thin location pages or broad language, automated matching and creative may carry those problems into paid traffic.

The same is true of measurement. If the primary conversion is an unqualified form fill, the system is rewarded for producing more form fills. It does not independently know that a pool lead is outside the service area, that a roofing inquiry is repair-only or that a booked appointment never happened.

Automation does not remove the need for strategy. It increases the value of clear business definitions because the platform can act on them at greater speed and scale.

Audit the surfaces AI Max can use

Before evaluating performance, document the campaign’s current settings and the parts of the website the system may reference. Review brand controls, location intent, search-term matching, text customization, final URL expansion, URL exclusions and negative keywords.

For home-service accounts, exclude pages that should never become paid landing pages: hiring pages, vendor information, irrelevant service areas, old promotions, low-value services the company does not want to scale and educational content with no appropriate conversion path.

  • Confirm the services and markets the campaign is allowed to pursue
  • Review page titles and headings for accurate customer-facing language
  • Create URL exclusions before expanding final URL selection
  • Preserve brand, geography and negative-keyword guardrails
  • Capture a before-state so post-upgrade changes can be explained

Separate controlled learning from silent drift

The wrong response is to reject automation automatically. The equally risky response is to let it broaden a campaign without a test design. Decide which campaign can absorb learning, which controls must remain fixed and what evidence would justify expansion.

Avoid changing budgets, targets, landing pages and conversion actions at the same time as the upgrade. A stable comparison window makes it easier to distinguish an AI Max effect from seasonality, competitive pressure or a separate account edit.

Where Google’s experiment tools are available, use them. Where they are not, create a documented pre- and post-upgrade review with matched date ranges and notes for every material change.

Judge the system by qualified business outcomes

Clicks, platform conversions and reported cost per lead are necessary diagnostics. They are not enough for high-ticket services. Evaluate whether new matching produces the right projects and whether those prospects advance through the pipeline.

Track search themes, qualified-lead rate, appointment-set rate, appointment-held rate, proposal rate, sale and customer acquisition cost. For pool builders, connect outcomes to design or site-meeting milestones. For roofers, distinguish replacement opportunities from repairs, warranty calls and unrelated inquiries.

Send reliable downstream outcomes back to the advertising platform when possible, but keep leadership reporting independent. The platform should help optimize the campaign; it should not be the sole judge of whether the campaign is working.

The leadership lesson

Platform defaults increasingly make strategic choices on an advertiser’s behalf. That creates leverage for teams with clean websites, meaningful conversion data and clear operating rules. It creates drift for teams that discover changes only after lead quality declines.

Owners do not need to manage every setting. They do need a process that identifies material platform changes, assigns someone to review them and connects the result to the economics of the business.

THE TAKEAWAY

Treat the AI Max upgrade as a controlled business change: document the account, protect service and location guardrails, clean the pages automation can use, and measure qualified pipeline outcomes—not only platform conversions.
